1. Executive summary

The short version. Organic search earns you about $1.2M a year across all engines, but $630,000 of that is branded, people searching your name. Only $570,000 is non-branded, from category searches, and that is the only part a search strategy can grow. Bed frames you win, because your brand name is the category. Mattresses is where you go invisible, and it is now 70% of your sales. You already rank across the category on 885,000 impressions a quarter and capture barely 1% of the clicks, because you sit at position 8 to 20, not the top three.

3. The market you are missing: search and AI

Mattresses is a high-research, long-consideration purchase. Buyers do not know what makes a good mattress, the market is deliberately confusing, and they ask the same questions in two places now, a search box and an AI chat. The demand is large, the difficulty is mostly low, and the AI layer is already answering.

Search volume triangulated across Google Keyword Planner, Ahrefs and SEMrush (median of three), NZ. Your rank is your current average Google position from Search Console. Zoom out and the full category is about 83,000 searches a month once the long tail is counted, of which roughly 16,500 a month are winnable organic clicks, plus another ~7,000 to 14,000 AI-chat questions counted separately. In the AI answers themselves the pattern is simple: you win flat-pack bed frames (your name is the category), and you are absent from the mattress, bed-base, comparison and first-flat answers, where Ecosa, the review sites and even removal companies get named instead. The first-mover window. Almost no NZ mattress brand deliberately publishes the answers AI engines cite, and there are only a handful of mattress-in-a-box players here. You are cited where you have content and invisible where you do not. That is not a mystery, it is a to-do list, and the brand that answers these questions first becomes the default before the rest wake up.

How the clicks get won

Two levers, both measured. Click-through on the impressions you already get, as you move from position 8 to 20 into the top three. And more impressions, as the categories you have no page worth ranking for start to rank. The conservative case assumes only the first lever really lands; the high case assumes both do.

Every figure here is non-branded and excludes repeat purchases, which sit on top as roughly another 15%. Roughly two-thirds of each case is organic search and one-third is AI search, modelled from the AI traffic already converting in your store. Total organic run-rate is your unchanged $630,000 of branded revenue plus the non-branded column in the executive summary table.

5. The six-month transformation

One data note, so the numbers are honest. Your separate student business shares the same domain and analytics while converting off Shopify, which drags every blended conversion figure down (site-wide reads ~0.7% once corrected, and GA4 puts organic at 2.15% for the last 90 days versus Shopify's 1.77% over 12 months). We model conservatively inside that range, and the numbers sharpen further once we filter the student traffic out together.

The single highest-leverage build is content: you have no blog and no buying guides, which is why you are invisible in mattresses. Building that engine is what turns the citation gaps below into revenue.

Priority is a 1 to 5 score, where 5 means lead with it now; it is not a count of pieces. Content requirement: roughly 50 to 70 pieces to own the core (mattress choice, mattress-in-a-box education, firmness and sizes), and 100 to 150 over the six months for full category coverage. Unlike most brands we audit, this is almost all net-new: your blog is empty, so every guide is a new asset, tightly interlinked with your collection and product pages. Authority is where the mattress game is actually won. Roughly two-thirds of what AI engines cite comes from third-party sites, not your own. For a high-research buy like a mattress, that means Reddit threads, "best mattress NZ" round-ups, Consumer and MoneyHub reviews, and comparison pages. Ecosa and the review sites hold those today; you hold none of them. That is the highest-leverage, longest-compounding lever you have, and it is exactly the local, honest, New-Zealand-owned story that plays well against a big Australian brand. There is not even an NZ mattress-buying community on Reddit yet. That is a lane to own, not just enter.

Our honest sequencing: the foundations and content phases get you cited on your own answers and lift you from page two to the top three. Authority, the digital PR, review-site placements and Reddit presence, is the engine that runs alongside and then compounds for years after. It is a core focus we are building deep, done-for-you capability in specifically for Shopify brands, and it is where most of the long-term share-of-voice sits.

Appendix F: where the numbers come from
